Shopify Hydrogen: is headless right for your store?

Headless Shopify via Hydrogen promises complete design freedom and sub-second load times. It also costs significantly more to build and maintain. Here's an honest look at when it's worth it and when it isn't.

Shopify Hydrogen is Shopify's official React-based framework for building headless storefronts. "Headless" means your frontend (the customer-facing website) is decoupled from Shopify's backend (products, orders, checkout, customers). You build the frontend with complete freedom using React and Remix, while Shopify handles everything behind it via its Storefront API.

The pitch is compelling: complete design control, no Liquid constraints, sub-second performance, and the ability to build interactive experiences impossible in a traditional Shopify theme. The reality is more nuanced.

What Hydrogen actually gives you

Complete frontend freedom. A Hydrogen storefront is a React application. You can build literally any UI pattern — complex animations, interactive configurators, fully custom navigation, app-like experiences — without the constraints of Shopify's Liquid templating or section editor.

Superior performance ceiling. A well-built Hydrogen storefront on Shopify Oxygen hosting (Shopify's built-in edge hosting for Hydrogen) achieves sub-second Largest Contentful Paint. The fastest Hydrogen stores consistently score 90+ on Lighthouse. A well-built Liquid theme can also score 90+ — the performance gap is real but narrower than it used to be.

Modern developer experience. If your development team is React-native, Hydrogen is significantly more comfortable to build and maintain than Liquid. The tooling, component model, and deployment workflow are familiar to any React developer.

No theme editor. Your merchandising team can't make content changes via Shopify's visual editor. All content changes require a developer or a headless CMS integration (Contentful, Sanity, Prismic). This is a significant operational trade-off that's often underestimated.

What Hydrogen costs compared to a traditional Liquid theme

Hydrogen development takes longer and costs more than a comparable Liquid theme build. The reasons are structural:

  • The framework is more complex and requires React and Remix expertise in addition to Shopify knowledge
  • Every feature — cart, account pages, collection filtering, checkout integration — needs to be built from scratch rather than leveraging Shopify's native Liquid implementations
  • Ongoing maintenance requires developer involvement for content updates that a merchandiser could handle via the theme editor in a Liquid store
  • Third-party app compatibility is more limited — many Shopify apps inject JavaScript into themes, which doesn't work cleanly in a headless setup

A custom Liquid theme for a DTC store starts from $3,000–$8,000. A comparable Hydrogen storefront typically starts from $15,000–$30,000 and can run significantly higher for complex requirements. The ongoing cost of content updates and maintenance is also higher.

When Hydrogen is worth it

Hydrogen is the right choice in a specific set of circumstances:

You need interactive experiences that Liquid can't deliver. Complex product configurators with real-time 3D rendering, AR try-on, highly animated landing experiences, or app-like navigation that persists across page transitions. These are genuinely not achievable in a standard Liquid theme without significant compromise.

You're building at serious scale with a technical team. A brand doing £10M+ with an in-house engineering team that already works in React. The maintenance cost is absorbed internally, the performance gains compound at scale, and the team has the capability to build and iterate on it.

You have complex multi-channel content requirements. A store that pulls product content from a PIM, marketing content from a CMS, and promotional data from an OMS — and needs all of it composited at the frontend layer — is a legitimate headless use case. A Liquid theme that tries to do this will struggle.

Your existing frontend engineers want it. If your team is React-native and knows Hydrogen, the development and maintenance costs are lower. If you're hiring external developers, the talent pool for Hydrogen is narrower and more expensive than for Liquid.

When Hydrogen is probably overkill

For most DTC brands, a well-built custom Liquid theme delivers better business outcomes than Hydrogen at significantly lower cost. Specifically:

  • If your performance problem is app bloat rather than theme architecture, removing slow apps costs less than rebuilding in Hydrogen
  • If your team needs to update content, copy, and promotions without developer involvement, the theme editor is essential — Hydrogen removes it
  • If you're under £5M in revenue, the ROI of Hydrogen's performance gains doesn't typically justify the additional development and maintenance cost
  • If your requirements can be met by a custom Liquid theme — which covers the vast majority of DTC use cases — the additional complexity of headless doesn't add business value

The honest answer

Most Shopify stores that ask about Hydrogen don't need it. They need a well-built, performance-optimised custom Liquid theme with proper metafield architecture, clean section design, and no app bloat. That gets them to 95 on Lighthouse and a checkout conversion rate above industry average — at half the cost and twice the operational flexibility.

Hydrogen is the right answer for a minority of stores: those with genuinely complex interactive requirements, significant engineering resources, or multi-channel content architectures that make a composable setup worth the investment.
